DIY vs. Professional Installation: A Fleet Buyer’s Total-Cost Comparison

For the last five years, I’ve been the office administrator for a 14-person site-work contractor. Which is a diplomatic way of saying I buy almost everything that keeps our trucks and shop running—roughly $100,000 a year, spread across seven or eight vendors. I report to both operations and finance, so I get to hear about it when a truck sits idle and again when the invoice doesn’t make sense. Our fleet includes three RAM 1500s.

When I took over purchasing in 2020, I had a simple theory: find the cheapest part online and have one of our guys install it at the shop. Free labor, right? That theory cost us north of $2,400 in a single year. It took that long to learn what procurement people mean by total cost of ownership, or TCO. Now I don’t compare parts on price alone. I compare two routes:

  • Route A—the DIY route: lowest visible price, with us supplying the labor, the tools, and usually the regrets.
  • Route B—the professional route: a brand that publishes fitment for your exact year and cab, plus a shop that does these installs every week.

I judge those routes by the whole TCO number: part price plus freight, install labor, rework, downtime, return shipping, and the occasional restocking fee I have to explain to my VP. Here’s how the comparison looked on four real purchases.

Dimension 1: Upfront price—the only place Route A wins

Start with the number everybody looks at first. The no-name running boards I priced for one of our RAM 1500s cost barely half of what the Rough Country running boards cost. If you only look at the invoice, Route A wins. It wins every time, honestly, because there is always somebody somewhere selling something cheaper. That used to be where my decision ended.

It isn’t anymore. The cheap boards arrived with a dented box, one bent bracket, and hardware that didn’t match anything in the instructions (not that we knew that until after we opened every bag). We tried to install them anyway because they were already sitting in the shop and our crew lead is an optimist. Six hours later, they still weren’t close to fitting.

So the first dimension goes to Route A. Cheap parts are cheap. The trouble is that nobody stops there—least of all a crew with an open box and a deadline.

Dimension 2: Labor, time, and the truth about “free” work

In-house labor isn’t free. Our crew is paid whether they’re turning wrenches or not, but an afternoon lost to a stubborn bracket is an afternoon that doesn’t go toward a billable job. Once I priced our crew time into the projects, the “free” install was costing more than the shop down the road charges.

The local 4x4 shop quoted around $240 to install the replacement running boards. Our failed attempt had already cost us six crew-hours, return shipping, and a restocking fee. Even before we bought the replacement boards, the DIY route came out behind.

The flip side matters too. We bought a Rough Country bike rack last spring, and one of our guys had it on the truck in about fifteen minutes. Paying a shop for that would have been like paying somebody to hang a picture frame.

Bottom line: hire the pro for anything that involves wiring, drilling, or lifting heavy parts. Do it yourself when the job really is four bolts and twenty minutes. Those are the only DIY installs I trust now.

Dimension 3: Rework, fitment, and the surprise ending

This is the dimension that flipped my opinion. I expected the professional route to be safer but more expensive. It turned out to be cheaper.

Take the stereo in our oldest work truck. The 2025 Best Buy car stereo installation cost quote—dash kit and wiring harness included—came to about $135. I laughed at that. My crew lead had watched a video, and we had a free Saturday.

Sunday night, the radio played music. The steering wheel controls didn’t work. The backup camera didn’t work. Neither did the clock, which felt like a metaphor. After a week of troubleshooting, we took the truck to Best Buy and paid them to redo what we had done. The final bill was more than double the original quote.

Same pattern, running boards. When we replaced the cheap set with Rough Country running boards for the RAM 1500, the fitment matched our year and cab exactly. The shop confirmed the install quote before opening the box. Both sides were on in about two and a half hours. No rework. No second attempt.

If I’m being honest, this is the dimension that changed my whole approach. Rework isn’t a rare edge case. Once you count it, paying a professional was actually the cheaper route—not just the safer one.

Dimension 4: Equipment purchases—the DIY route isn’t always cheaper

The comparison also applies to equipment. Last year we looked at a used manual tire changer for the maintenance bay. The seller didn’t have the tire changer machine manual, which should’ve been a red flag. When we found the manual online, we learned the model couldn’t handle the tires on our trucks anyway. Good thing we checked before handing over cash.

There was also the skill question. Tire mounting looks easy until someone pries a $400 wheel and leaves a scar. Because we’re not a tire shop, the learning curve wouldn’t get spread across ten jobs a week. We still send our tires to the local shop.

The same logic applies to small purchases. The cheap wash mitt for cars we kept ordering shed its lining after a few washes and left scratches on a hood. A better microfiber wash mitt cost more once and lasted the whole season. The TCO math favored the better mitt.

So the equipment dimension goes to Route B in our case. Buying equipment only pays off if you have real volume behind it. For a seven-truck operation, paying a specialist is the low-TCO answer.

So which route do I take now?

It would be easy to sum this up as “always buy the best brand and always hire a shop.” That would be wrong in the other direction. I’ve paid for professional help on jobs that any reasonably handy person could finish during a lunch break. The point isn’t to avoid work. It’s to avoid paying twice.

My rule of thumb now:

  • Do it in-house when the job is simple bolt-on work—bike racks, mud flaps, bed mats—and when a mistake costs you an hour instead of a tow truck.
  • Hire a professional when the job involves vehicle electronics, factory computer integration, or anything where a bad install keeps a revenue-producing truck out of service.

Before every purchase, I add the whole cost: part, freight, labor, the probability of a second attempt, and the cost of downtime. The cheapest number on an invoice is rarely the cheapest number in real life. If you ask me, that’s the only fair comparison.
